Context
A first-time brand wants a credible daily trainer without engineering a last and full tooling from scratch - that path is slow, expensive and risky for a debut product. The lower-risk route is an ODM base style customized to their look, fit message and branding. This illustrative project shows how that first order is typically structured, where the real decisions sit, and how risk is removed step by step before any volume commitment. It is a format example, not a record of a specific named client; figures are typical capability ranges.
The challenge
- Hit a target retail price while keeping the shoe looking and feeling premium
- Get a comfortable, repeatable fit from a proven base last rather than custom tooling
- Apply the brand colorway and logos cleanly on mesh so they survive wear
- Balance cushioning feel against durability and weight for a daily trainer
- Confirm the build is manufacturable at MOQ before committing capital to bulk
Our solution
ODM base selection. Started from a proven daily-trainer base to remove last and tooling risk and shorten time to a first sample, then mapped which elements to customize for the brand.
Material tuning. Specified engineered mesh with PU overlays for breathability and lockdown, and a dual-density EVA midsole to balance a premium cushioned feel against stability and price.
Branding. Placed heat-transfer and embroidered logos where they survive flex and abrasion, and colour-matched the brand palette on mesh, confirmed on the development sample.
DFM and cost alignment. Reviewed the build for manufacturability, adjusting overlay coverage and outsole pods to keep weight, durability and unit cost on target before sign-off.
Golden sample + QC. Confirmed a signed golden sample to define bulk quality, then inspected the first production run to an agreed AQL before packing to the brand's retail-box spec.
Result (illustrative)
An illustrative outcome rather than a measured client result: starting from an ODM base typically yields a confirmed golden sample in roughly three weeks, with the customized mesh, dual-density EVA and branding aligned to a target retail price, followed by an inspected first production run packed to the brand's retail-box spec. The point of the example is the disciplined sequence - base selection, material tuning, DFM, golden sample, inspected bulk - that keeps a debut launch low-risk.
